Diagnostic first. Systems second. Handoff when it holds.

Proven technology. Repeatable revenue. The second one is harder.

MY PROCESS

Every engagement starts the same way: I find out what’s actually happening before I build anything. The timeline, the structure, and the scope come from what the market tells us, not what we assume going in. A typical engagement runs in 3 phases, over 8-12 months. Some sectors and team configurations move faster. Complex multi-stakeholder environments with regulatory hurdles take longer.

Phase 1: Diagnose and Pressure-Test

Your buyer wants to say yes. The system around them won’t let them yet. Most engagements spend two to three months mapping that system. Three qualified stakeholder meetings in your first 30 days, designed to surface the constraints, dependencies, and unnamed parties that are actually controlling the pace. What comes back reshapes everything.

This phase is diagnostic. No playbooks yet. No systems. Just an honest map of the terrain and a design for what gets built next.

Phase 2: Build and Activate

This is the longest phase, typically four to six months. With real data, I build working commercial infrastructure. Sales process, messaging tested in market, pipeline tracking, and coalition playbooks for the conversations where your buyer can’t say yes alone.

I work alongside you to open conversations, advance opportunities, and document what converts. The goal isn’t just early wins. It’s finding the repeatable motion and encoding it into systems your team can run.

Phase 3: Systematize and Transition

The final phase typically runs two to three months. I codify what we’ve learned into documented playbooks, train your team, and make sure the commercial operating rhythm holds without me.

If the company is ready to hire a commercial lead, I help define the role, support the hire, and manage the transition. If the team is scaling without a senior hire, I build the governance and decision frameworks that keep things moving.

The systems stay. The documentation stays. The team inherits a functioning commercial operation, not a consultant’s memory.

After the engagement

Some clients transition to a monthly advisory retainer for continued strategic guidance without operational involvement. Others take the systems and run. Both are good outcomes.

I build to leave. The goal is a commercial operation that doesn’t need me.

Starting Point: Discovery Sprint

Not sure where to start? $2,500 for three qualified decision-maker meetings in your first month, plus a strategic assessment of your positioning, constraints, and stakeholder environment. If you move into a full engagement, the Sprint fee is applied toward your first month’s retainer.

Engagement Economics

Full engagements start at C$9,500/month, structured in phases with clear milestones. Performance components are tied to outcomes, not hours. Final scope is set after the Discovery Sprint.
